Safe by design: AI personalization in fintech

As AI drives deeper personalization in financial services, CIOs are under pressure to deliver growth while ensuring models remain explainable, secure and compliant.

Customers across nearly all industry verticals expect to have somewhat personalized experiences. That's especially true in the increasingly competitive financial services market.

Fifty-four percent of consumers expect their financial provider to use the data they have about them to personalize their experience, according to research from financial data provider MX. Generative AI powers modern personalization in fintech. AI's expanding role in fintech now touches nearly every customer interaction through credit risk assessment, fraud detection, dynamic pricing and personalized recommendations. Boston Consulting Group's 2025 Global Wealth Report shows that advisors using generative AI for personalization have seen a significant increase in lead generation and conversion rates.

Despite growing use, a J.D. Power report found that only 27% of consumers trust AI for financial information and advice. This trust gap poses a challenge to the responsible deployment of AI in financial technology (fintech). The competitive pressure from digital-native companies is also increasing the need for AI personalization.

The risks of unsafe AI personalization

While there are numerous business benefits for fintech companies that use AI personalization technologies, there are also risks. Deploying AI personalization without adequate safeguards creates exposure across data privacy, algorithmic fairness, operational stability and regulatory compliance.

  • Data leakage and privacy violations. AI's need for large training datasets creates exposure through third-party data sharing, model inversion attacks that reconstruct customer information and inadequate access controls.
  • Bias in credit, pricing and eligibility decisions. Models trained with biased data can lead to discrimination in credit limits, loan approvals and product eligibility.
  • Model drift and unintended outcomes. AI systems can degrade due to a phenomenon known as model drift, in which outputs become inaccurate over time as economic conditions shift.
  • Regulatory and reputational fallout. Unsafe AI deployment can also lead to regulatory risks. Incorrect or biased outputs can lead to non-compliance penalties and even litigation.

Defining safe AI personalization

Safe AI personalization has several critical attributes that help reduce risk for the fintech provider while providing a positive user experience for consumers.

Privacy-by-design and security-by-default

Privacy shouldn't be an afterthought; it should be built in by design, with security by default. Effective privacy architecture separates customer identity from behavioral inference, ensuring personalization without requiring the accumulation of sensitive data.

"What scales is understanding intent in the moment—and keeping inference cleanly separate from identity," Rohit Singh, chief technology officer at martini.ai, said. "Get that separation right from the start, and privacy becomes a feature, not a constraint."

Explainability and auditability

Financial institutions must be able to demonstrate why AI made specific decisions, both to customers and regulators. Sonu Kapoor, senior Angular consultant at SOLID Software Solutions, recommends treating AI personalization like a financial transaction pipeline rather than a black-box feature.

"That means versioning everything: data sources, prompts, policies, model configurations, and rollout flags," he said.

Human oversight for high-impact decisions

Automation should augment human judgment, not replace it entirely. Murali Swaminathan, CTO of Freshworks, emphasizes that humans need to be in the loop.

"Use AI to handle routine work and surface insights so your human agents can focus on the complex, high-stakes interactions where empathy and judgment matter most," Swaminathan said. 

Data governance as the foundation

Effective data governance is a foundational element of enabling a safe-by-design AI personalization approach. Key practices to consider include:

  • Data minimization. By minimizing the amount of data that is collected and used, organizations can effectively reduce potential privacy risks. Kapoor noted that over-collecting data "just in case" increases regulatory exposure without meaningfully improving outcomes, leading to customer distrust and compliance pushback.
  • Consent management. Swaminathan emphasized that organizations should "build customer consent into every decision and always get explicit confirmation before AI takes action." Real time consent tracking automatically identifies personal data, monitors consent status and flags compliance issues.
  • Third-party and model supply chain risk. Organizations need processes to validate model origin through trusted repositories that provide a degree of authenticity for data provenance tracking and model integrity.
  • Secure data pipelines and access controls. AI training and inference workloads require isolation from broader corporate networks to prevent unauthorized access. Beyond network isolation, there is also a need for proper data classification that categorizes information from public to highly restricted, personally identifiable information, with automated controls enforcing appropriate protections.

 "Teams often bolt AI onto existing customer journeys without clearly separating sensitive data, derived signals, and model outputs," Kapoor said. "As a result, personalization logic becomes opaque, hard to audit, and difficult to rollback."

Aligning with regulatory expectations

Financial services are always subject to regulatory compliance. The regulatory landscape combines existing consumer protection laws with emerging AI-specific requirements, creating overlapping obligations across federal, state and international frameworks.

Fair lending, anti-discrimination and transparency requirements

Using AI doesn't exempt financial institutions from existing fair lending laws. The Equal Credit Opportunity Act (ECOA) is a U.S. federal law that prohibits intentional discrimination. When AI denies credit or reduces limits, institutions must explain why with specific reasons, not generic algorithmic outputs.

Record-keeping and model documentation

Regulators expect the same rigor for AI models as for traditional risk systems. That includes making sure there is independent validation and ongoing monitoring. There are also U.S. regulations from FINRA (Financial Industry Regulatory Authority) that mandate the retention of AI-generated content used in client communications, including prompts and outputs from material AI interactions. The EU AI Act adds requirements for technical documentation proving compliance and human oversight procedures.

Preparing for evolving AI and financial regulations

There is an evolving set of AI and financial regulations that organizations will need to comply with over the coming years, requiring organizations to build flexible compliance architectures. The EU AI Act classifies credit assessment and fraud detection as high-risk AI, triggering conformity assessments and mandatory human oversight by August 2026. State requirements, such as Colorado's AI Act, which comes into effect in February 2026, mandate risk management. California's automated decision-making technology (ADMT) regulations require compliance by January 2027 for businesses using automated decision-making for significant decisions.

 Rather than building separate programs for each framework, organizations should identify common requirements around transparency, human oversight and impact assessment that satisfy multiple regimes simultaneously.

Architecture that reduces risk

Technical architecture decisions fundamentally shape an organization's ability to deploy safe AI personalization.

Key architectural components that can help reduce risk include:

  • Isolating sensitive data and workloads. AI training and inference require separation from broader corporate networks to prevent unauthorized access.
  • Model monitoring and drift detection. AI systems will drift over time as conditions change from baselines. As such, it's critical that production monitoring tools detect these changes as part of the platform architecture.
  • Guardrails for GenAI-driven personalization. Integrating guardrails into the platform architecture can help to block sensitive data, filter harmful content and maintain intended behavior.
  • Clear escalation paths and kill switches. When AI systems malfunction, organizations need the ability to stop them immediately without waiting for code deployments or lengthy approval chains.
  • Testing in controlled environments. Staging environments with production-equivalent data enable validation before exposure.
  • Cross-functional ownership. The right architecture isn't just about technical elements. Effective governance requires data science, legal, privacy, cybersecurity and business representatives working together rather than operating in silos.

Swaminathan emphasized that organizations take the time to determine the framework that best suits their environment. The right architecture doesn't just enable innovation; it also prevents the kinds of failures that force organizations to disable AI features entirely.

"Strong frameworks aren't one-size-fits-all," Swaminathan said. "Teams that assess where they are—data quality, model risk, operational readiness, and customer trust—start with appropriate guardrails, build confidence through early wins, and evolve governance as adoption scales."

Measuring success without compromising trust

Organizations need metrics that demonstrate both business value and responsible deployment. Effective measurement requires balancing gains in customer experience (CX) with compliance risks.

CX improvements vs. compliance and risk KPIs. Organizations must track both CX as well as compliance and risk. That includes CX metrics such as Net Promoter Score, satisfaction ratings and engagement improvements. On the compliance and risk side, tracking audit findings, policy violation rates and bias metrics.

Fraud reduction and customer retention metrics. As part of measuring success, organizations should track fraud-reduction metrics, as effective AI personalization can affect fraud. It's also critical to measure how AI personalization increases user satisfaction, often by making interactions easier and more efficient.

"Measure friction reduction by asking how much faster issues are resolved and how many questions are answered proactively," Swaminathan said. "Track engagement improvements and customer retention gains."

Ongoing governance and continuous improvement. Just collecting metrics alone, however, is not enough to be successful. Leading organizations will always iterate and track feedback as part of continuous improvement.

"What separates mature practices from basic implementations is the feedback loop," Swaminathan said. "The best organizations actively capture customer and agent feedback, use it to refine AI workflows, and improve decision quality over time."

Building a mature safe by design AI personalization practice

For any fintech looking to develop AI personalization capabilities that are safe by design, there is also a need to build a mature practice.

Sachin Gadiyar, vice president and senior product manager at JPMorgan Chase & Co., emphasized that maturity depends on finding the right use-case-fit to implement AI, which includes four critical elements:

  • Measurable results.
  • Guardrails against legal and compliance requirements.
  • Ethical practices with fairness and respect for customers.
  • Mitigation plan in the absence of AI.

 AI personalization is not always the right choice either.

"Keeping customer sentiment in mind, a best practice should also understand when not to personalize," Gadiyar said. "Especially where customer sentiment is more important than financial success, for example, customer hardship or loss of employment. In such situations, choosing education over monetization keeps a balance between AI implementation and customer empathy."
